Free tier was eating into paid tier conversion. Removed it, kept a 14-day trial of the full product. Conversions up 23%.
Why it worked
Self-selecting free-tier users never converted. Paid tier was the real entry point. Free tier was a distraction that hurt conversion.
When it wouldn't work
Products with strong PLG motion (Slack, Notion). Free tier drives organic growth. Don't copy without understanding.
